Faulty Organizational Behavior in Tyco International Ltd

Most employees travel to and from the workplace each day with the ultimate goal to successfully perform their assigned job according to company standards. These company standards may include agendas, mission statements, professional conduct guidelines and even a code of ethics. How employees choose to follow company standards may govern their overall progress or success. While some may deviate from standards and fail, others may find themselves slipping through cracks unnoticed. Either way, the rules were broken. This paper will examine the failure suffered by Tyco International Ltd where leadership, management, and organizational structures were compromised. Let us start with the aftermath. According to MSNBC (2005), â€Å"Kozlowski and Swartz were accused of giving themselves more than $150 million in illegal bonuses and forgiving loans to themselves, besides manipulating the company’s stock price† (Corporate Scandals, para 14). Clearly, a scandal had hit Tyco International Ltd. Not only did former top executives slip themselves extra money, but they also toyed around with the stock prices. These actions had made the powerful men very wealthy. They also affected the lives of other individuals. During the trial, Kozlowski and Swartz pointed out that unlike WorldCom and Enron, Tyco continued to thrive as a company after the scandal (MSNBC, 2005). While this may have been a valid point, we cannot dismiss the fact that stealing, fraud, and self-indulgence had been present in the company. Now we will examine how the management, leadership, and organizational structure of Tyco International Ltd contributed to this failure. Robbins and Judge (2007) explain how managers coordinate social units of an organization in order to achieve common goals. Management performs several functions in a company that may include: planning, organizing, leading, and controlling (Robbins & Judge, 2007). As mentioned above, these functions are performed within social units to achieve common goals set by the company. Should deviation occur, it becomes the manager’s responsibility to get the employees back on track. The management at Tyco International Ltd strayed off course. Instead of performing tasks for the greater good of all members of the company, top xecutives allowed self-interest to govern decision-making. While managerial functions may have remained in place, the goals of these functions became malicious. Top executives began to plan, organize, lead and control in a fashion that was not in the best interest of all company members. An important managerial function is leading. â€Å"When managers motivate employees, direct the activities of others, select the most effective communication channels, or resolve conflicts among members, they’re engaging in leading† (Robbins & Judge, 2007, p. ). Tyco experienced a lack of honest leadership. While some of the normal leadership was maintained to ensure the overall success of the company, there were areas that were intentionally pointed in the wrong direction. The corrupt executives started to make decisions that resulted in large sums of money directed their way. Stock price adjustment and illegal bonuses represented leadership that was no longer in the best interest of the company. These leaders chose to use power in a self-gratifying way. As a result, Kozlowski and Swartz entered a case that â€Å"exposed the executive’s extravagant lifestyle after they pilfered some $600 million from the company including a $2 million toga party for Kozlowski’s wife on a Mediterranean island and an $18 million Manhattan apartment with a $6,000 shower curtain† (MSNBC, 2005). These men were making decisions that did not reflect the company’s overall goal for success. The unlawful actions represented the misuse of leadership. Tyco International Ltd experienced a disruption in organizational behavior as a result of this scandal. Organizational behavior is concerned with actions of people and how these specific actions and behaviors affect the overall performance of the company (Robbins & Judge, 2007). Kozlowski and Swartz exhibited corrupt behavior and illegal actions for their benefit. Their actions caused a scandal that changed the way that the public and company members viewed Tyco International Ltd. Unethical practices led to fraud, stealing, and eventually perjury (MSNBC, 2005). Overall, these men undermined the values and standards of the company. They were prosecuted and Tyco International Ltd was able to move forward. Today, Tyco International Ltd has an ethical standard in place. According to Verschoor (2006), â€Å"Against a dismal backdrop of corrupted ethics and failed governance, Ed Breen, Tyco chairman and CEO, began the process of ethical reform when he joined the company in the middle of 2002† (p. 15). Tyco now has four core values that include: integrity, excellence, teamwork, and accountability. These values are listed and explained in the 40-page booklet titled The Tyco Guide to Ethical Conduct: Doing the Right Thing (Verschoor, 2006). Employees are urged to report any unethical actions and must remain compliant with all standards. Unlike other businesses faced with scandal, Tyco survived. Managers realized the need for installing strict rules and standards that would require enforcement. As a result, the organizational behavior of Tyco became more stable. New standards make it more difficult for unethical behavior to slip by and cause scandal. Tyco International Ltd turned a negative situation into a learning experience. Lululemon was founded by Chip Wilson who took a commercial yoga class in Vancouver and was immediately drawn in to the concept. After spending many years in the surf, skate, and snowboarding business, he found yoga was performed using cotton clothing and this seemed inappropriate because it neither removed sweat adequately nor did it allow for maximum flexibility. Given his passion and expertise in technical athletic fabrics, he began a movement in yoga clothing where he relied on feedback from yoga instructors to optimize his apparel. Lululemon was founded in 1998 to meet these goals. It opened its first store in November 2000 in Kitsilano, a beach area of Vancouver BC. Beyond getting feedback from instructors on how to improve the performance of the apparel, the firm sought to act as a community hub where people can interact and share the physical and mental aspects of having a healthy lifestyle. 1. What are the key elements of the strategy that Lululemon is pursuing? What generic strategy best fits Lululemon’s strategy? The five key elements are: Grow the company store base in North America The strategic objective was to add new stores to strengthen the company’s presence and then tap into new geographical markets in the Canada and US Increase brand awareness Leveraging the publicity surrounding, the opening of new stores with grass roots marketing programs. This included organizing events and partnering with local fitness coaches. Introduce new product technologies Continue to focus on developing and offering products that incorporate technology enhanced fabrics, and performance features that differentiate Lululemon for its competitor and increase its customer base. Broaden the appeal of Lululemon products This is divided in 3 sections 1. Adding men apparel to the line 2. Expanding to product category to items such as athletic bags, undergarments, sandals, outerwear 3. Adding products suitable additional sports and athletic activities Expand beyond North America Expand their presence in Australia and Japan. Then eventually pursue the Asian and European markets that offer similar, attractive demographics. Distinctive shopping expericance Provide a distinctive in-store shopping experience, complemented by strong ties to fitness instructors, fitness establishments and community events The two biggest strategic adjustments since 2007 had been to drawback from the use of franchising and sell directly to the consumers through the company website. Lululemon fits itself in a differentiated niche strategy 2. Is Lululemon’s strategy effective? Let’s look at the following to determine if the strategy is effective for Lululemon The firm currently has three segments: Corporate-Owned Stores The corporate-owned stores segment includes all sales to customers through corporate-owned stores in North America and Australia. This segment is by far Lululemon’s largest revenue base and will continue to be successful as Lululemon looks to expand its base in 2012 by opening 30 stores in the United States and 2 Ivivva Athletica stores in Canada. Direct To Consumers The Direct to Consumers segment involves Lululemon’s e-commerce website. Which is 10.6 % of revenue (2011) comes from this segment. The idea behind is to shift from brick-and-mortar stores to online channels, Lululemon’s commitment to increasing its presence in e-commerce will help the company expand its customer base and improve brand awareness. Franchise While previously franchise sales were part of their strategy, the company  reported that it will no longer partake in the business and that it had reacquired its four remaining franchise stores during fiscal 2011. They have done some corporate restructuring shortly after the company was formed, Lululemon  entered into franchise agreements and then a joint venture. The idea behind this was based on growing the brand to meet consumer demand while conserving financial resources. This was a very effective strategy and served Lululemon well in establishing themselves as a multinational company, helping to build on economies of scope, increasing brand awareness and building a larger customer base. In 2011, Lululemon finally repurchased all the franchise organizations and now all of their stores are corporate owned. The ultimate motive for closing out the franchise business was to preserve and maintain control over branding and focus more on e-commerce. We believe this strategy will work well for Lululemon as it preserves its brand image / competitive advantage and st aying competitive in the online market as well. 3. Top Key Issues facing the company needs to focus on are: The analysis shows us that the retail apparel industry is competitive with very low barriers to entry. Lululemon’s success will attract new competitors to the industry and attract interest from existing competitors. Ultimately, this is a competitive industry with limited barriers to entry. The athletic apparel industry is very competitive, with well capitalized rivals such as Nike and Gap, Inc. Lululemon has limited intellectual property in regards to its performance fabrics and manufacturing processes, therefore the quality and innovation components of strategy could easily be replicated. Lululemon’s self reinforcing activities, such as target customer base, tailored products and community based marketing approach make it very challenging for existing retailers to challenge Lululemon in its market from their own store bases. However, there are limited barriers to entry in this industry and Lululemon should expect new competition to try to copy its format This analysis brings us to issues the company is / could face: Increasing Competition Despite occupying a unique niche within the athletic apparel industry, Lululemon has recently gained competitors in recent years. I.e. Big  companies with large market capitals such as Nike, Adidas, and Under Armor have dominated the athletic apparel industry and keep gaining more ground. With the exception of a commitment to creating innovative products in apparel, these initiatives are in contrast to Lululemon. In order to market its products, Lululemon completely shuns away from print or media advertising and instead focuses on selecting ambassadors within carefully selected markets. As a result, it’s possible for Lululemon’s competitors to achieve and maintain brand awareness and market share more quickly Narrow focus Lululemon is targeted towards sophisticated and educated women who understand importance of active, healthy lifestyle. Under-Armor, Nike, and Adidas are targeted towards men and women of all ages. New Threats Apart from the big name athletic apparel manufacturers, competitors such as Gap’s Athleta brand, Lucy Activewear Inc. and Bebe Stores’ BEBE SPORT collection have emerged as competitors to Lululemon. Price Point and Manufacturing In light of the new and old competitors, Lululemon could be forced to sell their products at lower price thus reducing margins. Plus Lululemon does not own exclusive intellectual property rights to the technology for its products. This makes it easier for current and future competitors to manufacture and sell products with similar performance capabilities and styling. Cross-country differences in demographic, cultural and market conditions. Buyer tastes for a particular product or service sometimes differ substantially from country to country. Sometimes, product designs suitable in one country are inappropriate in another because of differing local standards. Lululemon is operating in an international marketplace and they have to wrestle with whether and how much to customize their products in each different country market to match the tastes and preferences of local buyers or whether to pursue a strategy of offering a mostly standardized product worldwide. For example, the clothing for women offered in the winter  season will be different from Canada to Australia and vise versa. Firstly, Australia gets hardly any snow and while Canada on the other hand, gets majorly hit every winter. Therefore, the running gear and the hoodies offered in both countries will vary because of the temperature and the climate. Making products that are closely matched to local tastes make them more appealing to local buyers, customizing Lululemon’s products country by country may have the effect of raising production and distribution costs due to the greater variety of designs and components, shorter production runs, and the complications of added inventory branding and distribution logistics. The second issue of transnational strategy incorporates elements of both a globalized and localized approach to strategy making. This type of middle ground strategy is called for when there are relatively high needs for local responsiveness as well as appreciable benefits to be realized from standardization. This strategy that Lululemon is trying to apply has its own disadvantages, such as; it is more complex and harder to implement, conflicting goals may be difficult to reconcile and require trade-offs and implementation more costly and time-consuming. All major global companies employ the franchising strategy. With the franchising strategy, the franchisee bears most of the costs and risks of establishing foreign locations; while Lululemon would have to expend only the resources to recruit, train, support, and monitor franchisees. The big problem that Lululemon is facing currently has to bear all costs of stores all around the world. With this, they would have to ensure that they are providing the products at discounted costs but also having to monitor to ensure that their standard for stores and customer service and experience is maintained. 4. Recommendations for management to improve performance / address key issues The recommendations we have for management is to improve performance and address the key issues, are employing a think global and act local strategy (Transnational). They need to ensure that each country does have the required customizations because the demographics, cultural differences and market conditions vary from country to country. They need to ensure that all their locations follow the same guidelines and customer satisfaction guidelines like they have for their primary locations. Price point and Manufacturing Lululemon does not own any intellectual property to the technology of what processes their products. In turn this makes it easy for competitors to imitate their style. Through analysis, a recommendation to solve this issue would be to patent their processing system. This would be beneficial to the company in such ways as; increasing price points, which in turn increases overall profits. It will also allow for a higher competitive advantage, making it difficult for competing company’s to imitate or copy their style. Sponsor Events and Shows Lululemon should sponsor some sort of events to gain publicity and increase brand awareness. Such can be done by organizing yoga events on a grand scale or some sort of sporting event. Not as high scale as done by its competitors (Nike sponsors the PGA Golf and Adidas sponsors FIFA) E.g. Lululemon could organize a yoga event at the Metro Convention Hall, Toronto Expand in Asia and Europe The company should plan to enhance its European and Asia market, recruiting new management talent and initiating an aggressive program to regionalize this business utilizing a consistent brand image throughout Europe and Asia. New Customers Lululemon should find new customers base other than its niche market. A potential target niche would be adding apparel for golf and tennis into its stores. Throughout the play the theme false relationship among family members is seen. Firstly, it is seen in the character of Bassi. Bassi is not related to Okorie at all but is seen to be always around the house attending to Okorie. It is as if she is his wife when she is not at all. She is actually married elsewhere and have kids. This is seen in several parts where she appears. â€Å" Bassi: It is enough, Grandfather. Long talk make you tired. Come, your food is now ready. Okorie: Woman, I cannot eat. When happiness fills your heart, you cannot eat. † From here we see how Bassi would advice Okorie to stop talking and eat his meal. Her tone sounds like a wife who cares for a husband rather than a married woman of a neighbor. â€Å"Bassi (holding him and leading him to sit on the bed): You are excited. As seen in the play, Arob and Ojuma’s father passed away earlier than their grandfather, Okorie. No one disciplined them or brought them up in the proper manner. Okorie might have even spoilt them when they were younger so there was no sense of fear and respect from both of them towards their grandfather. They cannot even see the contribution of their grandfather and appreciate him. They even took everything that is his and sold them to get whatever finances that they could get. They only think about their own welfare, their own happiness and they just disregard for any other people, even the older people in their own family who are flesh and blood. Mrs. Pearson’s difficulty in speaking her mind and communicating the truth with her family had caused her much unhappiness. There are several parts in the play where Mrs. Pearson depicts her difficulty in speaking her mind and conveying the truth with her family. When Mrs. Fitzgerald advised her to be firm and do something about it she became apologetic saying, â€Å"That’s easier said than done. Besides, I’m so fond of them even if they are so thoughtless and selfish. She only drops hints to them. This is seen later when she said, â€Å"I – keep dropping a hint†¦Ã¢â‚¬  and â€Å"†¦ But I do hate any unpleasantness. And it’s so hard to know where to start. I keep making up my mind to have it out with them – but somehow I don’t know how to begin. † It is also pretty obvious from the way she kept having pauses in her speaking and getting embarrassed and sending a sense of hopelessness that she has very low confidence which, I believe contributed in her difficulty in communicating the truth with her family. Even when she talks to Mrs. Fitzgerald, she has lots of pauses as seen, â€Å"Mrs. Fitzgerald – I know you mean well – in fact, I agree with you – but I can’t – and it’s no use you trying to make me. If I promise you I’d really have it out with them, I know I wouldn’t be able to keep my promise. 4. Discuss effective communication skills that Mrs. Pearson should inculcate in herself to make her family be respectful of her and appreciate her more. Mrs. Pearson needs to learn to speak more confidently and perhaps, be more confident about herself. If she kept bein g not confident about herself, she will not get anywhere. Her lack of confidence shows in her communication and her family, who seemed to consist of stronger personalities will take advantage of her lack of confidence and mistreat her. Mrs. Pearson needs to know her role in the family is a mother and a wife and not a servant and she eeds to realize that she needs to stand firm and strong in her role in the family as a mother and a wife by speaking more with confidence and a sense of authority and eliminate her habit of always being apologetic and trying to explain. This will help her family recognize her as she executes orderliness in her family, establishing boundaries and a sense of respect within her family. Through that, her family will respect her and she will be able to teach and perhaps train them to have proper manners and a sense of respect for people especially towards her. If she is able to establish that, her family will not step all over her and know that she is serious and not one to simply mess with. Mrs. Pearson needs to also speak clearly and directly to her family, to convey her true wishes to them so that they will know what she wants, how she feels and what she wants them to do and they will be able to understand her better and treat her well. She cannot just throw hints at them because in general, a lot of people cannot pick up hints. Only those who are sensitive and does pay attention to little details will pick up hints but these kind of people are rare unless the hints are too obvious to ignore. Mrs. Pearson also needs to eliminate her fear of confrontation and fear of unpleasant atmospheres because confrontations are necessary to convey clear messages and not at all evil. Unpleasant atmospheres cannot be avoided totally also in all relationships as each human are unique, complete with strengths and weaknesses so certain unpleasantness will come naturally once in a while and it is not necessarily bad, just depending on how one deals with it and also the cause of it. A MARRIAGE PROPOSAL 5. In this Play, conflict in the form of argument prevents Lomov from asking Natalia to marry him. Extract sample dialogues from the Play to indicate where the conflicts are. There are two conflicts that happened in the play. Firstly, Lomov got into an argument with Natalia about who owns the meadows when he was trying to propose to her. If Natalia and Lomov get married, they should learn the art of communication. Lomov’s speech seemed too elaborated and containing too much details which are so unnecessary and long. If he learns to communicate clearly and directly while also respecting the other, it would have lessened so much miscommunication. Natalia should also learn to be less sensitive over petty issues. Perhaps the issue of who the meadow belongs to is important for her but she could have expressed her disagreement in a gentler manner without flying off the handle and her opinions could have been easier to be taken in. Both of them should learn how to manage their anger and know ow to discuss issues or difference of opinions in a more civilized manner rather than getting heated up so fast and raising their voice at each other. They need to look at the other’s perspective and try to be more understanding. They could have responded in a more neutral manner and there would not have much conflict. They should also learn to be more selfless and put each other higher than themsel ves. From the way they have argued, they seemed rather selfish, insisting that they themselves are right instead of tolerating each other and they also go to the point of degrading the other’s opinions. They need to learn not to cross the boundary, to respect each other’s opinions and not to put down each other. They also need to work out their differences and look for each other’s similarities. Natalie really wanted to marry Lomov so obviously there is something that she likes about him and the fact that Lomov went to propose to Natalia also indicates that there is attraction. They need to focus on the good points, especially the things they love about each other and always be reminded of that and not let petty arguments get in the way.

These harsh conditions are described without negative comment in the opening pages of the book, but as the child grows older and encounters the luxuri ous bedrooms and bathrooms that white people such as the Johnsons have, a note of envy and indignation appears. It is bad enough to suffer deprivation and hunger, but the proximity of a whole other world that is physically nearby but economically out of reach makes the situation even worse. Prejudice and power are certainly factors in the maintenance of a segregated society in Mississippi, but one the most powerful forces that sustained the system of discrimination was widespread and unrelenting poverty. Social differences in the novel are partly defined by the economic factors mentioned above, but also very much influenced by race. It was also announced at the meeting that the list of topics being published through its platform must be shortened in order to broaden the concentration of limited material for the extension of the business ventures. Though it helped the company come out of problems, yet the destination appeared to be far from the present state of affairs. As a consultant of the company, it is my obligation to point out the weak areas of the company as well as indicate the aspects that could generate profit for the company, so that it could come out of financial embarrassments on the one hand, and could make sound progress with the passage of time on the other. The purpose of the present study includes the exploration of various business avenues and internal operational methodology in order to run the business affairs of the company on smooth track. I have worked on Ramsey’s profit plan for children book line, on the basis of financial measures including trend analysis, annual sales growth, profit percentage, average unit sales, return-on-assets, ROI and operating expenses in order to escape low-profit volume for the future years to come. I also intend to present some suggestions regarding the topics that are most important in market point of view. In addition, I strongly recommend the sorting out of the profit and loss volume o f every material, so that the most profitable items could be focused upon.
